Policies written for a machine. Sentinels weigh policy, customer value and context, such as approving a refund outside the return window. Refund limits, exceptions and who approves what need to be written down first.

Data behind the answers. Order tracking replies need order and shipping data. Kim lists connections to ecommerce, shipping, returns and CRM tools, including Recharge, Loop Returns, ShipStation and Klaviyo. Map which answer needs which source.

Routing that matches your shifts. Auto-assign, rule-based triggers, tags and escalation live in the helpdesk. Set them to who is actually working, not to a default.

Chat widget and help center. Both sit on your storefront. Design-led agencies or theme customization specialists match them to the theme, keep the widget clear of add-to-cart buttons and test both on a phone.

Scoring the copilot period. New AI replies are reviewed by staff before customers see them. A rubric for accuracy, tone and policy turns the switch to automation into a decision.

Ask for a policy document they wrote. Look for decisions a person can follow at 2 a.m.: refund ceilings, damaged-item rules, when to offer store credit.

Ask how they would grade copilot replies. They should name the criteria, a sample size and the score that would justify turning on automation for one ticket type.
